Context


A fast-growing and leading MedTech company has successfully built and operated its business by selling specialized clinical diagnostic software to hospitals. Until now, the primary revenue streams were based on one-time license sales for the product. However, to remain competitive in the market and ensure a long-term relationship with customers, the company decided to transition from a unique one-time license model to a subscription-based approach using a Software as a Service (SaaS) model. The transition from an on-premise to a SaaS model presented intricate technical and financial challenges. Seeking support, the company turned to OWT to define strategic planning and execute meticulous steps to ensure a successful transformation.

Solution


The goal was to support this strategic shift by identifying a suitable, cost-effective, and scalable approach. The primary objective was to develop a roadmap for transitioning the existing software to a SaaS model, enabling a recurring revenue stream. Initiating with an assessment of the software and business model, we meticulously conducted an inventory (« as is »). This initial step set the stage for the next phase, where our focus shifted towards defining the target state to the target solution (« to be ») and crafting a roadmap for the transition. Integrating organizational workshops played a pivotal role in facilitating the establishment of a strategic roadmap for the economic transformation. This methodical approach ensured a seamless and purposeful progression throughout each phase of the initiative. The successful transformation is set to position the company as an industry leader, guaranteeing a sustainable and recurring revenue stream for years to come.
